Presentation

Your Dashboard is Lying to You!

Every major transformation program has a dashboard. Milestone trackers. RAG status reports. Change readiness scores. Adoption curves. And in most programs, these instruments tell a coherent, credible story right up until the moment something goes catastrophically wrong.

The problem is not that organizations track the wrong things. The problem is that the signals they trust most are structurally incapable of detecting the specific kind of decay that kills transformations -  the slow erosion of structural integrity beneath the surface of reported progress.

In this session, Abu Maiyaki introduces Transformation Assurance Architecture: a diagnostic discipline built for leaders who have learned, often through painful experience, that "on schedule and on budget" is sometimes the last thing a failing program says. Drawing on two decades of enterprise transformation work across Canadian banking, federal government, and crown utilities - including a $MM+ SAP S/4HANA implementation and a multi-year regulatory remediation - Abu will walk participants through the structural failure patterns that dashboards consistently miss, the three early-warning signals that reliably precede transformation collapse, and a practical diagnostic lens they can apply to any active program.

This is not a session about better metrics but of building the right kind of structural visibility - one that tells you what the dashboard can't.

Participants will leave with a working vocabulary for transformation assurance, a set of diagnostic questions they can deploy immediately, and a reframe of what "program health" actually means in high-stakes, regulated environments.

Key Takeaways:

  • A clear distinction between activity metrics and structural integrity signals and why conflating them creates false confidence at the executive level
  • The three structural early-warning indicators that reliably appear 60–90 days before a transformation enters visible crisis
  • An introduction to the Zero-Dark-Day Protocol: how to identify and close the gap between structural failure and dashboard detection
  • A practical 10-question diagnostic participants can apply to their current program before their next steering committee
  • A reframe of the program manager and change leader's role from progress reporter to structural assurance officer

About the Speaker

Abu Maiyaki

Abu Maiyaki

Abu Maiyaki is an Enterprise Transformation Leader and the creator of ETOS, a structural due diligence methodology purpose-built for enterprise transformation in regulated sectors. For over twenty years, he has led complex transformation programs at some of Canada's most scrutinized institutions, including BMO Financial Group, Ontario Power Generation, the Ontario Government, Government of Canada, and Morgan Stanley across North America, EMEA, and APAC.

His work sits at the intersection of Business Architecture and Organizational Change Management, a dual credential held by very few practitioners, giving him a perspective on transformation that is simultaneously structural and human. He holds TOGAF 9.1, PROSCI, PMP, CSM, and LSSGB designations, and taught leadership and strategic management at Centennial College as an Adjunct Professor.

Abu's forthcoming book, *The Architected Transformation*, challenges the governance frameworks that regulated-sector organizations use to declare their transformations healthy, and introduces the structural diagnostic discipline needed to know when they aren’t.
